The problem with spend-based Scope 3

Spend-based estimation multiplies procurement value by an average emission factor. It is fast, cheap and almost entirely insensitive to what you actually do. Switch to a lower-carbon supplier and your reported emissions barely move; buy the same produce at a higher price and they rise. A metric that responds to price rather than practice cannot guide a reduction programme.

What primary data means in agriculture

Measured activity at the point it occurs: area cultivated, fertiliser type and rate, irrigation energy and hours, machinery passes and fuel, residue management, transport distance and mode, processing energy, and cold chain duration. Each maps to an emission factor from a cited, versioned source rather than a national average.

The transition is staged, not switched

Nobody moves an entire supplier base to primary data in one season. Start with the commodities and geographies that carry the largest share of your footprint and the greatest regulatory exposure. Run primary and proxy in parallel for a full cycle so you can explain the restatement to your board and your assurer before it appears in a public report.

Expect the number to move

Primary data usually changes the reported figure, sometimes upward. This is not a failure of the programme; it is the first honest measurement. Prepare the narrative in advance: a restated, defensible baseline is a stronger position than a flattering estimate that cannot survive assurance.

What you gain besides accuracy

Hotspots become visible at node level, so reduction investment goes where intensity actually falls. Supplier conversations become specific. And the same dataset that produced the inventory also serves traceability, compliance and carbon project baselines — the reason we insist on collecting once and using everywhere.
